The Problem
ChainGPT runs multiple brands and products simultaneously. Marketing shipped across all of them. Processes existed but were undocumented, inconsistent, and locked in people's heads. Onboarding took weeks. Handoffs created gaps.
What I Did
Mapped, optimized, and documented the existing workflows across the marketing team. 11+ operational checklists covering: product releases, BD partnerships, NFT campaigns, paid ads, SEO, content creation, launchpad launches, events, and PR.
5 cross-team process maps in Miro: marketing request routing, PR flow, marketing/BD coordination, SEO pipeline. These captured decision branches, handoff points, and escalation paths.
Team Enablement
Documented daily workflows for 8 team members. Designed onboarding guides for 5+ roles. Coordinated 480+ design requests across two external agency partners spanning multiple brands.
Master projects tracker covering 65+ active projects. Owner or co-owner on 30+ of them.
Budget and Reporting
Weekly budget reporting system with per-campaign P&L tracking. Breakdowns of total spend, invoiced spend, rolling ads spend, and design costs.
The Handover
Structured handover documentation covering every active workstream. My replacement picked up every active project without a single call.
